What if the problem isn’t the problem?

Change rarely gets stuck for the reason we first think. You might be dealing with a leadership team that isn’t aligned, managers who aren’t stepping up, people resisting the change, decisions that keep coming back to the same few people, or teams working hard but not moving together. You may have a strategy that makes sense on paper but is proving difficult to execute, or an organisation that has changed so quickly that the way people lead, communicate and work together hasn’t caught up.
These are the problems we can see. But they may not be the problem.

Looking beneath what you can see

I work with leaders and organisations to understand what is really happening beneath the visible challenge. Because a performance problem may not be a performance problem. It may be a leadership problem. A leadership problem may actually be a relationship problem. A change problem may be a problem of ownership, meaning or trust. And what looks like resistance may be a rational response to conditions people are experiencing but leaders cannot see. My work is about finding that deeper pattern. Not adding another layer of theory. Not giving leaders another model to remember. And not treating every problem as if it needs the same solution. It is about understanding what is happening in this team or organisation, with these people, in this particular moment of change.

The questions I help leaders explore

Why isn’t the change moving as expected? Why does everything still seem to come back to the leadership team? Why aren’t our managers taking the level of ownership we need? Why are capable people struggling to work together? Why does the same problem keep appearing in different forms? What is happening beneath the behaviour we are trying to change? What is the organisation actually capable of right now? And what would need to change for the organisation to move differently?
These are rarely simple questions, because organisations are not collections of individual problems. They are systems of people, relationships, behaviours and conditions that continually influence one another.

Change requires more than a strategy

A strategy can tell you where you want to go. It cannot, on its own, make an organisation capable of getting there. That requires people who can lead through uncertainty, managers who can take ownership, teams that can work through complexity, relationships that support rather than obstruct the work, and systems and conditions that make the desired behaviour possible. This is where my work sits. At the intersection of leadership, relationships, behaviour and systems.
I help leaders see the patterns that are shaping what is possible, so they can change the conditions that allow the organisation to move.

People perform within the conditions we create. To deal with the challenges on the surface, we need to focus on transforming the environment.

For Organisations navigating significant change

This work is particularly relevant when an organisation is growing, restructuring, transforming, integrating, introducing new technology, changing its strategy or simply finding that the old ways of working are no longer producing the results they once did.
The question isn’t simply, “How do we get our people to change?” A more useful question to start with might be, “What conditions do we need to create for our people to adopt this change and how do we create them?” Because when we understand that, we have nailed our focus down on creating the foundation that is needed for change priorities to succeed.

Leading and managing through change

This One of the distinctions at the heart of my work is the difference between transformational leadership and transformational management. Leadership and management are often treated as interchangeable. Yet they are different, but deeply connected, capabilities.
Transformational leadership is about creating the conditions for people to move towards something together. It requires leaders to create meaning, build trust, navigate uncertainty and help people see what is possible, while bringing people with them through the change. Transformational management is about turning that possibility into something that can actually happen. It is the capability to translate direction into action, create clarity, establish the systems and structures that support the work, and enable people to take ownership and deliver. To succeed in change priorities, both are required.
An organisation can have inspiring leadership without the management capability to make the change happen. It can also have strong management systems without the leadership required to move people through something genuinely different.

People don’t always share a clear understanding of the bigger goal or see how it matters to them.
